When The Insulation Is Wet, Patching Is Just Renting Time

A low-slope roof reaches a point where every service call buys a few months and the money stops making sense. Replacement means the wet stuff comes off, the deck gets checked and fixed, real slope goes back in, and you start a new twenty-year clock with insulation that actually works in a Chicago winter.

Reading The End Of A Low-Slope Roof

Flat roofs do not announce their retirement the way shingle roofs do. There are no curling tabs to point at from the driveway. What you get instead is a slow accumulation of evidence, and the trick is knowing which pieces of it mean the roof is finished versus just tired.

The one that settles the argument is wet insulation. We find it by walking the field and feeling for the mush underfoot, then cutting a test square through the membrane to see what the polyiso or fiberboard actually looks like. If it squeezes water, the roof is over. Wet insulation never dries out under a membrane and it holds moisture against your deck until the deck goes too.

The other signals: repairs stacking up faster than once a year, seams failing in multiple unrelated areas rather than one bad run, membrane that cracks instead of flexes when you fold it, a deck that gives underfoot between joists, and interior damage showing up in more than one room. Any two of those on a roof past twenty years and you are spending replacement money in installments.

Tear-Off Or Re-Cover: The Rule We Follow

Code in most of our area permits two roof layers on low-slope. Whether you should use that allowance is a different question, and the answer comes down to what is under the membrane.

  • Tear off when the insulation is wet, when there are already two layers up there, when the deck needs real repair, or when the existing surface is too uneven to fasten a new system to properly. Wet material buried under a new roof is a rot factory with a warranty stapled to it.
  • Re-cover is a legitimate option when the existing single layer is dry throughout, the deck is sound, the drainage works, and test cuts confirm it. You save the tear-off labor and the dumpster, and you keep the existing assembly working as insulation.
  • Coatings sit before either one. If the field is dry and structurally fine but the surface is chalking and small repairs are adding up, a silicone or acrylic system over prepped seams and details can push replacement out several years for a lot less money. We will tell you when your roof is a candidate, and when it is too far gone for one.

We do not push tear-off because it invoices bigger. Angelo would rather sell you a coating today and a replacement in six years than the wrong job now. That is the second-generation part that does not fit on a truck door.

Replacement Is Your Chance To Fix The Insulation

Most older Chicago low-slope roofs are badly under-insulated by any modern standard. Rear additions on bungalows, top floors of two-flats and three-flats, converted attic space, garage apartments: a lot of them are running on an inch or two of ancient fiberboard, or nothing at all above the deck.

The deck is open exactly once in twenty-five years, and that is during your replacement. Adding polyiso then costs a fraction of what any retrofit would, and the difference is felt immediately. Top-floor tenants stop complaining about January. Ice damming at the eave line eases up because you are no longer heating the underside of the roof deck.

We size the new insulation to what the existing conditions allow. Door thresholds onto a roof deck, window sill heights on a parapet wall, and how much total height the edge detail can absorb all set the ceiling on it. Then the tapered layer goes on top of the flat layer, so the same material that insulates you also builds the slope your old roof lost.

Choosing A Membrane For Illinois Freeze-Thaw

Our climate is harder on low-slope roofing than the Sun Belt, and it is hard in a different way. It is not one long UV bake. It is a hundred-plus freeze-thaw cycles a year working every seam like a pry bar.

TPO handles that well when the seams are welded properly, and the white surface keeps the membrane cooler in summer. EPDM stays flexible in deep cold better than almost anything else and has very few seams on an open field, which matters when seams are what freeze-thaw attacks. Modified bitumen brings multi-ply thickness and real puncture resistance, which is what you want anywhere people walk or where hail is a live concern.

All three work here. What separates a twenty-five-year roof from a twelve-year roof in Illinois is not the brand on the sheet, it is whether the seams were welded at the right temperature, whether the fastener pattern matched the wind zone, and whether the terminations were flashed into the wall instead of caulked onto it. That is craft, not catalog.

What The Job Looks Like And What It Costs

A garage or a single-family rear roof is usually one to two days. A full two-flat or three-flat with tear-off, deck repair, tapered insulation and new parapet flashing runs three to five. We stage the tear-off so no more roof is open than we can dry in the same day, which matters when Chicago spring turns on you with two hours of notice.

Price starts on the phone with satellite measurements, gets confirmed on the roof, and goes in writing before anything moves. Deck repair carries a per-sheet number in the contract so there are no surprises when we find soft plywood on day one. Financing pre-approval is available. If a storm caused the failure we will document the damage properly and work the insurance claim alongside you.

Replacement Questions Owners Ask

How do you prove my insulation is actually wet?

We cut a test square through the membrane and pull the insulation out where you can see it, usually in a couple of locations. Wet polyiso is obvious once it is in your hand. We patch the test cuts before we leave whether or not you hire us.

Can you leave the old roof on and go over it?

Sometimes, and only if it earns it. One existing dry layer, sound deck, working drainage, confirmed by test cuts. Two layers already up there, wet material, or a deck that needs work means full tear-off. Burying wet insulation under a new membrane wrecks the new roof and the structure under it.

Will replacement fix my ponding problem?

It should, and that is a big part of why replacement is worth doing right. We rebuild slope with tapered insulation during the job rather than laying a new membrane over the same dead-level deck that ponded for fifteen years. If the old drain sits in the wrong place, replacement is when it gets moved or a sump gets added.

What time of year should we do this?

Late spring through fall is ideal for adhesives and welds. We do run winter replacements when a roof cannot wait, using cold-weather methods and tighter staging so nothing sits open. If your roof is limping and it is November, we will usually get you through the winter with repairs and schedule the tear-off for spring.

How much does replacement disrupt tenants or a business below?

Less than people expect. There is noise during tear-off, and there is a dumpster and a ladder access point to plan around. Nobody has to move out. On occupied two-flats and storefronts we sequence the work so the interior stays dry every night, and we tell tenants the schedule in advance.

What kind of warranty comes with a new flat roof?

Membrane manufacturers warrant their materials, and we register that paperwork in your name and install to the spec that keeps it valid. Our own workmanship warranty covers the install.
