A coating salesman and I want the same thing to be true. We both want your flat roof to be fixable with a few pails of liquid and two days of labor instead of a tear-off, a dumpster, and a week of disruption to whatever you’re running under that roof. When that’s genuinely the situation, a coating is one of the best purchases in the roofing trade. I’ve put silicone over sound modified bitumen on buildings around Chicagoland and gone back six years later to find the membrane underneath dry as a bone.
The problem is that the same product, applied to a roof that’s already wet inside, buys you nothing at all. It seals moisture in, it hides the evidence, and it turns a repairable roof into a full replacement while you’re still paying off the coating. I’ve cut into roofs where somebody spent real money on a coating eighteen months earlier and the insulation underneath came out of the core cut like a wet sponge. That building didn’t need a coating. It needed somebody to tell it the truth.
So this is the honest version. Not a pitch for coatings and not a pitch against them. What they actually do, the specific conditions where they work, the test that separates the two situations, and how to think about the money when you’re the one signing.
What A Coating Physically Is And What It Does To Your Roof
A roof coating is a liquid-applied membrane. It goes on with a roller, a squeegee, or a sprayer, it cures into a continuous elastomeric film across your whole roof surface, and it bonds to whatever is underneath. That continuity is the point. Your existing roof has seams, laps, penetrations, and terminations, and every one of those is a place where water eventually finds a path. A properly applied coating erases the seams by burying them under one uninterrupted skin.
It does three things at once. It waterproofs, which is obvious. It reflects, which matters more than people expect, because a white coating on a black modified bitumen roof drops the surface temperature dramatically on a July afternoon in Chicago, and heat is what ages a membrane. And it moves, because the cured film stretches and returns as the deck expands and contracts through our freeze-thaw cycles instead of cracking the way a rigid patch would.
What it does not do is add structure or replace insulation. A coating is a skin. It’s roughly the thickness of a couple of business cards when it’s cured. It cannot bridge a gap, it cannot dry out wet insulation, and it cannot fix a roof that’s failing because of what’s happening below the membrane rather than at it. Every bad coating job I’ve been called to inspect came from somebody treating a skin like it was a roof system.
Silicone Versus Acrylic In A Climate That Freezes
The two chemistries you’ll be offered in Chicagoland behave differently enough that picking wrong costs you years.
Silicone is the one I specify most often here, and the reason is ponding water. Flat roofs on older Chicago buildings almost never drain perfectly. There’s always a low spot near a drain that holds a puddle for two days after a storm. Silicone doesn’t care. It’s moisture-cured, it stays intact sitting under standing water indefinitely, and it holds up under our UV load without getting chalky. It also cures in cooler and damper conditions than acrylic will, which extends the working season into the shoulder months when the weather here gets unreliable.
The tradeoffs are real. Silicone holds dirt, so a white silicone roof turns gray within a couple of seasons and loses some of its reflective value unless it gets washed. It’s slick when wet, which matters if your maintenance people are up there servicing rooftop units. And silicone is difficult to recoat with anything other than silicone, so you’ve committed the roof to that chemistry for its remaining life.
Acrylic is water-based, it costs less per square foot, it stays cleaner, and it recoats easily. On a roof with genuinely good drainage and decent slope it’s a sensible choice. But acrylic re-emulsifies under standing water, meaning a puddle that sits will soften the film and eventually take it apart. And acrylic needs a real curing window of warm dry weather, which in Chicago compresses your application season down to a stretch of summer where you’re also praying nothing pops up on radar for forty-eight hours.
There are urethanes and hybrids too, and they have their spots, particularly where foot traffic or hail impact is a concern. But for most of the two-flats, storefronts, and small commercial buildings I coat, the real question is silicone for ponding tolerance or acrylic for cost and cleanliness, and honestly, on a Chicago flat roof, the ponding usually decides it.
The Core Cut Is The Whole Conversation
Here’s the single test that determines whether a coating is a smart purchase or a waste, and it takes about twenty minutes.
A core cut means we take a small square out of your roof, all the way through the membrane and the insulation down to the deck, and we pull the plug out and look at it. We take several across the roof, usually near a drain, in a suspected wet area, and in a spot that looks fine as a control. Then we patch each one properly. What comes out of that hole tells you everything.
- Dry insulation with the facer intact and the membrane still flexible: this roof is a coating candidate. The waterproofing layer is worn but the system underneath is sound.
- Insulation that’s damp, dark, crumbling, or that you can wring out: the roof has taken on water and that water is not leaving. Coating it seals the moisture in, where it keeps degrading the insulation, keeps rotting the deck, and keeps you from seeing it happen.
- Multiple existing roof layers stacked up: now there’s a weight question and a code question, and often a tear-off is required regardless of the membrane’s condition.
- Deteriorated or rusted steel deck: this is structural and no liquid product touches it.
Beyond the cores, a moisture survey maps the wet areas without opening the whole roof. Infrared scanning done in the evening reads the temperature difference as the roof cools, because wet insulation holds heat longer than dry insulation and lights up on the scan. Capacitance meters read moisture through the membrane. On a large building we’ll do a scan and then core-cut to confirm what the scan flagged, because the scan tells you where to look and the core tells you what’s actually there.
Anyone who quotes you a coating without cutting into the roof is guessing. They may be guessing right. On a five-year-old TPO with one small seam problem, the odds are decent. On a twenty-year-old built-up roof with a history of leaks, guessing is how buildings end up with wet insulation under a fresh warranty. When we look at a commercial flat roof, the cores come before the number, every time.
Substrates That Take Coatings Well, And The Ones That Fight Back
The membrane you already have determines both whether a coating will stick and what prep it needs.
Modified bitumen and built-up roofs are among the best candidates, assuming the field is sound. The surface is receptive, silicone bonds well after a proper cleaning, and these roofs are frequently in exactly the condition coatings were designed for: watertight in the field, aging at the surface, with the granule layer worn thin from years of Chicago weather. Coating one of these at the right moment is a genuinely good decision.
Metal roofs coat well and it’s often the smartest fix available. The failure mode on an aging metal roof is the fasteners and the seams, not the panels, and a coating with reinforcing fabric embedded over every seam and every fastener line addresses precisely that. It also stops the panel corrosion clock. On warehouse and shop buildings this comes up constantly in our industrial roofing work.
Single-ply gets more complicated. EPDM is rubber and needs a specific primer, because coatings do not stick to it reliably otherwise. TPO and PVC are chemically resistant surfaces with plasticizers that migrate over time, so they need the right primer system and honest assessment of how much reinforcing scrim is left in the sheet. A TPO roof that’s been up long enough to lose its scrim strength is past coating and into replacement, regardless of how it looks from a distance.
Then there’s spray polyurethane foam, which comes to us already coated by design. Foam roofs need recoating on a cycle, usually somewhere in the ten to fifteen year range, and if that recoat is done on schedule the foam underneath can last decades. If it’s skipped, UV eats the foam and the whole assembly goes.
What never coats successfully: gravel-surfaced built-up unless the gravel is fully removed, which is expensive enough that tear-off often wins. Roofs with wet insulation, as covered. Roofs with open, unaddressed structural cracks. And roofs where the drainage is so bad that half the surface holds water for a week, because even silicone eventually loses to a permanent pond.
The Prep Is Most Of The Job And Most Of The Failures
Here’s what separates a coating that lasts a decade from one that peels in a season, and it isn’t the product. Every major coating manufacturer sells a good product. The failures are almost always adhesion failures, and adhesion failures are prep failures.
The roof gets power washed. Not rinsed, washed, because there’s years of atmospheric grime, biological growth, and in this region a film of whatever settles out of the air near the industrial corridors. Coating over that means the coating is bonded to the dirt, and the dirt is bonded to nothing. Then it dries completely, because applying over trapped moisture blisters the film.
Then every detail gets addressed individually before the field coat goes anywhere. Seams get reinforced with fabric embedded in coating. Every penetration, every drain, every pitch pan, every curb around every rooftop unit gets detailed by hand. Wall terminations get treated. On most flat roofs the leaks were never in the middle of the field, they were at the details, so a coating that gets sprayed across the field and skips the hand work has left every actual leak path untouched under a new skin.
Then the field coat goes on at the specified thickness, verified with a wet mil gauge as it’s applied, usually in two passes. Thickness is where corners get cut invisibly. A coating applied at a fraction of the specified mils looks identical on day one and fails in year two, and no homeowner or building owner can tell by looking. Ask whether mil thickness is being verified and how many gallons per square are going down. A real applicator has those numbers ready.
Temperature matters here too. Chicago compresses the application window. Most coatings need surface temps above a threshold and need to cure before the temperature drops overnight, which functionally means we’re coating from late spring into early fall. Anybody offering to coat your roof in November is either using a specialty cold-weather product they should be naming, or is about to apply something that won’t cure.
The Money Math Without The Sales Pitch
I’m not putting prices in here, because coating cost per square foot swings with the product, the mil thickness, the prep required, and how many details are up there. But the structure of the decision is worth laying out, because it isn’t just coating versus replacement.
A coating costs meaningfully less than a tear-off and replacement. That’s the appeal. But the comparison people make is usually wrong, because they compare the coating price to the replacement price and stop there. The real comparison includes the years each option buys you, whether the coating is renewable, and what happens to the building in the meantime.
A coating over a sound substrate, prepped and applied correctly, typically carries a manufacturer warranty in the ten to twenty year range depending on mil thickness and system, and it’s renewable. When it wears, you wash it and recoat, at a fraction of the original cost because the prep is minimal the second time. That renewability is the part that gets undersold. A roof kept on a coating maintenance cycle can outlive two replacements.
A coating over wet insulation buys zero years and costs you the replacement anyway, plus the coating, plus whatever the trapped moisture did to your deck in the interim. That’s not a smaller purchase. It’s a larger one with a delay built in.
There’s also a tax and accounting angle worth raising with your accountant on a commercial building, because a coating is frequently treated as maintenance while a replacement is a capital improvement, and those hit your books differently. I’m a roofer, not your CPA, but building owners tell me it matters to the decision more often than not.
And the deferral case is legitimate. If you know the building is getting sold in three years, or the roof is scheduled for replacement in a capital plan five years out but it’s leaking now, a coating over a substrate that’s still dry is a reasonable way to buy time on purpose. That’s a different decision than coating because you’re hoping the problem is smaller than it is. Both are fine. Just know which one you’re making.
When I Tell A Building Owner To Skip The Coating
There are situations where I say no to coating work I could have sold, and it’s worth listing them because they’re the ones a commissioned salesman won’t bring up.
- Cores come back wet across more than a fraction of the roof. At a certain point you’re coating a sponge, and the number of wet cores where I stop recommending it is lower than most people expect.
- The building has an active interior leak nobody has traced. Coating without finding the actual path means you’ve buried the evidence and you’ll be chasing it blind next spring.
- There are already two or more roof layers and the code requires removal, or the deck’s load capacity is a question.
- The drainage is fundamentally broken. If water sits for days across large areas, the fix is drains, crickets, or tapered insulation, and no coating substitutes for slope.
- The membrane has lost its reinforcing layer and tears when you pull on it. There’s nothing left to bond to.
- The insulation is compressed and the R-value is gone. You’re paying to heat the sky, and a coating doesn’t change that. A replacement with new insulation pays part of itself back in energy.
In several of those cases the right answer isn’t a full replacement either. Sometimes it’s a targeted flat roof repair, where we cut out the wet sections, replace the insulation in those areas, patch back to the existing membrane, and then coat the whole thing once it’s dry. That’s more work than a straight coating and less money than a tear-off, and it’s the option that most often gets skipped because it requires actually diagnosing the roof.
What Happens After The Coating Cures
A coated roof is not a finished roof. It’s a roof on a maintenance cycle, and the buildings that get twenty years out of a coating are the ones that treat it that way.
Twice a year, someone should walk it. Spring after the freeze-thaw season and fall before winter sets in. What they’re looking for is straightforward: drains and scuppers clear of debris, no blisters or lifted edges, details around the rooftop units still tight, no punctures from anyone servicing equipment, no ponding that wasn’t there before.
That last one is a common failure. HVAC contractors, cable techs, and anyone else with roof access will drop tools, drag equipment, and set condensers down on your coating without thinking about it. A puncture in a coating is an easy fix if you find it in October and an expensive one if you find it in April by way of a stain on somebody’s ceiling. Restaurants and retail spaces are the worst for this, because the equipment traffic is constant.
Wash it when it gets dirty, particularly silicone, particularly if you bought the coating partly for the reflectivity. And plan the recoat rather than waiting for a leak. When the coating is thinning but still intact, the recoat is a wash and a fresh coat. When you wait until it fails, you’re back to prep and detail work and possibly wet insulation.

How We Decide On Your Building
I took this company over from my father in 2013 and flat roofs have always been the bulk of what we do, because that’s what this region is built on. Two-flats and three-flats through the bungalow belt, storefronts along the commercial strips, small industrial buildings out toward the edges. Every one of them has a flat or low-slope roof and most of them are old enough that somebody has already sold the owner something.
The process on our end is the same whether it’s a two-flat in Berwyn or a warehouse further out. We get on the roof and walk the whole thing rather than only the area over the reported leak, because water travels and the entry point is rarely above the stain. We probe for soft spots. We take cores where the evidence points and one where it doesn’t, for comparison. We check the drainage and watch where water has clearly been sitting. We look at every detail and every curb. Then we tell you what the roof is, and what your options are, including the option where you don’t hire us this year.
Sometimes that conversation ends with a coating and everyone’s happy, because the roof is dry underneath and we just bought the building a decade for a fraction of a replacement. Sometimes it ends with me saying the insulation is soaked and a coating would be throwing money at a roof that’s already gone. Neither answer is the one I decided before I got up there.

If a coating salesman has been in your building and you’re weighing the proposal, the only thing you need to do before deciding is find out whether the insulation under your membrane is dry. That’s it. That single fact makes the decision for you, and it costs a couple of core cuts and a patch to learn.
Dry substrate, sound membrane, reasonable drainage: a coating is a good buy and probably the best value on the table. Wet insulation: no coating on the market helps you, and applying one makes next year’s problem more expensive than this year’s.
